Security marketing vs. security evidence

Why enterprise buyers, auditors and cyber insurance underwriters discount marketing language in security questionnaires, and what audit-grade evidence actually looks like.

Every mid-market firm responding to a customer security questionnaire, a cyber insurance renewal application or a SOC 2 readiness assessment hits the same realization around question 30. The sales team wrote the first draft using marketing language. Industry-leading, enterprise-grade, robust, comprehensive, mission-critical, state-of-the-art, best-in-class. The language sounds confident. It also fails every subsequent test.

Enterprise buyers, auditors and underwriters read security responses every day. They learned years ago that marketing language correlates negatively with actual security posture. Marketing words signal that the firm wants to sound secure more than it wants to demonstrate it. The response gets scored lower, more follow-up questions arrive, and credibility for subsequent answers degrades.

The alternative is audit-grade evidence. Specific controls with versions, tools, frequencies, owners and retention. Artifacts attached or available on request. Consistency across the full document. Here is what the difference actually looks like and how to shift a security response from marketing to evidence.

Why marketing language fails

Three specific reasons professional reviewers discount marketing claims.

1, it’s unfalsifiable

“Industry-leading endpoint protection” cannot be verified or refuted. There is no measurable claim. The reviewer reads it, notes that the response avoided a specific answer, and treats that avoidance as a negative signal.

“CrowdStrike Falcon deployed on 100% of managed endpoints via Intune, with monthly compliance reporting” is falsifiable. The reviewer can ask for the tool, the deployment percentage and a sample of the monthly report. The answer either holds up or does not. Specificity is itself a credibility signal.

2, it correlates with weak programs

Reviewers have scored thousands of responses. They have observed a consistent correlation: firms that use marketing language heavily are often firms without the underlying specifics to fall back on. Firms with real programs usually skip the marketing language because they don’t need it — the specifics speak for themselves.

Whether the correlation is causal or not, reviewers apply it. Marketing-heavy responses are scored as higher risk by default.

3, it fails the evidence follow-up

When a reviewer wants to verify a specific claim, marketing language has nothing to verify. The firm has to produce specifics anyway, at a point where the answer looks defensive.

“Our comprehensive backup strategy ensures robust business continuity” leads to “can you provide the backup system inventory, retention schedule and most recent restore test record.” If those don’t exist, the initial claim looks like fabrication. If they do exist, they should have been the original answer.

What audit-grade evidence looks like

Audit-grade evidence has five characteristics.

1, specificity

Named tools, configuration details, coverage percentages, retention periods.

  • “Microsoft Defender for Endpoint deployed on 100% of managed Windows and macOS endpoints, enforced via Intune compliance policies”
  • Not “endpoint protection deployed across the environment”

2, frequency

How often something happens, with the most recent execution dated.

  • “Quarterly access reviews of privileged accounts, most recent completed 2026-03-12 with findings documented in review log”
  • Not “regular access reviews”

3, ownership

Named role accountable for the control.

  • “Control owner: IT Security Manager. Operational execution: MSP managed services team per contract schedule B”
  • Not “our team handles this”

4, artifact availability

What evidence exists and where.

  • “Policy document v2.1 dated 2026-01-15 available in the Secure Documents folder of our governance system. Audit log exports available on 72-hour request.”
  • Not “documentation is maintained”

5, consistency across the response

The same control described the same way in every place it is referenced. Answer to question 5 matches answer to question 47 matches answer to question 112.

Reviewers check for internal consistency. Inconsistency is the single strongest negative signal — it suggests either that the responses were written by multiple people without coordination, or that the claims are not tightly tied to reality.

The translation exercise

A useful discipline: take a marketing-language response and translate it to audit-grade. Compare side by side.

Question: How does your firm protect against ransomware?

Marketing version: Our firm employs a multi-layered defense-in-depth approach that combines enterprise-grade endpoint protection with industry-leading backup and recovery capabilities, comprehensive employee training and robust incident response procedures to ensure ransomware resilience.

Audit-grade version: Ransomware protection operates across four layers:

  • Prevention. Microsoft Defender for Endpoint + phishing-resistant MFA (FIDO2 on privileged, authenticator app with number matching on standard users), Microsoft Defender for Office 365 with Safe Links and Safe Attachments enabled, DMARC in enforcement mode (p=reject).
  • Detection. Huntress MDR operating 24x7 on all endpoints with a 15-minute SLA for critical alerts.
  • Recovery. Immutable backup via Veeam with S3 Object Lock enforcement, 90-day retention for hot storage and 12-month for cold. Monthly documented restore tests, most recent completed 2026-03-25 with 4-hour full-restore runtime vs documented 8-hour RTO.
  • Response. Documented incident response plan v3.2 with tabletop exercises annually, most recent 2026-02-14. IR firm retainer via cyber insurance policy with 24/7 incident hotline.

Both responses are roughly the same length. One scores higher than the other, with every reviewer, every time.

The words that signal marketing

Common words and phrases to excise from security responses. Each one, when seen, flags the response for skeptical re-reading by professional reviewers.

  • Industry-leading, best-in-class, world-class, top-tier
  • Enterprise-grade, mission-critical, robust, comprehensive
  • State-of-the-art, cutting-edge, next-generation, advanced
  • Leverage, utilize (in place of “use”)
  • Solutions, capabilities, strategies (in place of specific tools or processes)
  • Ensure, guarantee (in place of measurable outcomes)
  • Proactive (without a specific proactive activity)
  • Seamlessly, seamless integration
  • Empower, enable (in vague contexts)

Not all usage of these words is bad. “Best-in-class” in a narrow context with specifics can be defensible. But a response with several of these terms concentrated together is a marketing-voice document that needs rewriting.

The evidence library

The operational complement to an audit-grade response is an evidence library. A curated set of artifacts that back the response:

  • Written information security program document
  • Policy library (acceptable use, access control, incident response, business continuity, vendor management, etc.)
  • Current SOC 2 or equivalent framework-alignment report
  • Insurance certificate showing cyber coverage and limits
  • Penetration test executive summary, most recent
  • Annual risk assessment summary
  • Backup system inventory with retention schedule
  • Restore test records, most recent 2 to 3
  • Tabletop exercise after-action reviews, most recent
  • Vendor risk inventory with tiering
  • Access review records per cycle
  • Training completion records

A firm that can assemble the evidence library in under a week has a mature program. A firm that takes 3 to 4 weeks has a program in progress. A firm that cannot produce it in under a month has mostly marketing.

The library is also what gets attached to the security questionnaire response. Specific answers reference specific artifacts (“see attached backup inventory, section 3”). The artifact-attached response is the strongest possible format.

Where the translation work happens

Two common models for shifting a firm from marketing-language responses to audit-grade.

Model 1, first response under pressure

The enterprise customer sends the questionnaire, the deadline is 10 days, the firm has no prior responses to reference. The MSP or a fractional CISO translates each answer from the marketing draft to audit-grade. Evidence library is built in parallel from existing artifacts.

Typical outcome: the first response takes 80 to 120 hours of focused work. The second response takes 30 to 50 hours. By the fifth response, the firm answers 70 percent from the prior library and spends 15 to 25 hours on the rest.

Model 2, deliberate buildout

The firm anticipates future questionnaires and proactively builds the audit-grade response library during a quieter period. Deliberate, systematic, less stressful.

Typical outcome: 40 to 80 hours over 3 to 6 months. First incoming questionnaire takes 20 to 30 hours because most of the work is already done.

Firms that have been through Model 1 twice usually switch to Model 2 by choice.
